Nasty.

Old school seat pads made of coir and possibly horsehair, with either some latex or lacquer to stiffen the mess matrix. The pad was then simply glued to the seatpan.

Trying to locate coir and hair pads and found some in the UK (of course), but may not ship to the US. I did see some coir futon/mattress pads sold by natural products stores and was thinking I could use some low viscosity epoxy, the type that soaks into rotted or compromised wood, to stiffen that up like the original.

If I had half a brain or any sense I'd just use some modern foam...

Michaels should have all kinds of foam replacement. Foam carpet padding would work as well, you only need a little bit.
 
This issue came up on Pelican Parts forums a while back. Someone found that blue aircraft seat foam worked well, maybe from Wicks?

It does, I've used it from Spruce & Specialty but same material. This car is so original that I want to keep it that way, but I may have found the limit.
 
When I had an old 240D, I bought the OEM horsehair/rubber pads from a German car place. Been 25 years since I sold it so don't remember who. I guess do a web search. They were expensive then, like $50.
Just don't go down to Tijuana for a special. I've heard some stories from hot rodders in San Diego.
